The four boxes

  • Quick wins. High impact, low effort. Do these first.
  • Big projects. High impact, high effort. Plan these. Break them into steps.
  • Fill-ins. Low impact, low effort. Do them when you have a gap.
  • Not worth it. Low impact, high effort. Say no, or "not now."

Use it with your team

The matrix works best when the team fills it in together. People disagree about impact, and that disagreement is useful. A designer may see a small fix as big for customers. An engineer may know a "small" idea touches five systems.

Talk about the disagreements, then tick the boxes. Ten minutes of talk beats a month on the wrong project.

Be careful with effort

Teams often guess effort too low. Add the review and fixes, not just the first draft. If the work tends to come back once or twice, your quick win may be a big project. Our rework cost calculator shows what those rounds cost.

FAQ

Questions people ask

What is the difference from the Eisenhower matrix?

The Eisenhower matrix sorts tasks by urgent and important. The impact effort matrix sorts ideas by value and cost. Use it for planning, not your daily list.

Is it the same as an action priority matrix?

Yes. Same idea, different name.

Is my list stored?

No. Copy it before you leave.
