Rework and work quality  ·  3 min read

When "done" means "I finished my part" to one person and "ready to send" to another, work bounces back. Close the gap in three steps. Agree what done means for each kind of work. Put the done checks on every task. Ask people to check their work against them before they say "done."

Done is a list, not a feeling.

The gap, in one conversation

"Is the report done?"

"Yes, sent it this morning."

"The numbers for June are missing, and there's no summary."

"Oh. I thought you'd add the summary."

Nobody did anything wrong. They just had different pictures of done. The writer pictured a draft. The manager pictured something they could forward to a client.

Why the gap happens

  • Done was never said out loud. Everyone filled it in from their own habits.
  • The brief named the topic, not the result. "June report" is a topic.
  • The person could not check their own work. There was nothing to check it against.
  • Past rework taught people that the manager fixes things. So "done" drifted to "done enough for them to fix."
3Rework and work quality

Step 1: Define done for each kind of work

Pick the three kinds of work that come back most. For each, write four or five checks everyone agrees on.

Client report, done means:

  • The first line says on track, at risk or off track.
  • Every number matches the source.
  • It covers the full month.
  • It fits on one page.
  • It is ready to send without edits.

This is your team's definition of done. Write it once. Use it every time.

Step 2: Put the checks on the task

A shared list helps. Checks on the task itself help more. Add one or two checks that only apply to this task: "Include the June campaign numbers."

The acceptance criteria builder turns a one-line task into done checks in a minute.

Step 3: Check before saying done

Ask for one habit: before marking done, go down the checks. Takes two minutes. Catches most of the gap.

Then change the question you ask. Not "Is it done?" but "Does it pass the checks?"

6Rework and work quality

Step 4: Count what still comes back

For a month, note every task that comes back and why. If one check keeps failing, make it clearer. If a reason is not on the list, add it.

What changes

Teams that do this usually see fewer returns within a few weeks. The bigger change is the tone. "It's not done" stops feeling like a judgment. It becomes "check 3 is missing," which anyone can fix.
