Feedback and reviews  ·  3 min read

Negative feedback is fine when it is about the work and ends with a next step. It fails when it is about the person. "You're careless" is a negative comment. "Page two has last quarter's numbers; check against the sheet before sending" is negative feedback that someone can act on. Ten pairs below, the usual version and the one that works.

Three feedback statements that say what, why, and what to do nextThree feedback statements that say what, why, and what to do nextTHE REPORTWhat: the summary is on page one. Why: the client reads page one only.Do: keep that in every report.THE QUOTEWhat: two of five prices are last year's.Why: the quote will be wrong.Do: pull prices from the sheet.THE TICKETWhat: you answered in 40 minutes. Why: the customer stayed.Do: same on the next five. What, why, do. Ten seconds to write, and nobody has to guess.
Same problem, two ways to say it. Only one of them fixes anything.

Ten pairs

  1. Usual: "You're careless with details." Better: "Two prices on the quote are last year's. Check each one against the price sheet before it goes."
  2. Usual: "This isn't what I wanted." Better: "The brief asked for a one-page summary first. This starts with four pages of detail. Move the summary up."
  3. Usual: "You're always late." Better: "The last three drafts came after the agreed date without a heads-up. When a date is at risk, tell me that day."
  4. Usual: "Your communication is poor." Better: "The client asked twice what the next step was. End every email with the next step and a date."
  5. Usual: "You need to be more proactive." Better: "The server issue was visible on Monday. Flag anything like that the day you see it."
  6. Usual: "The design is off." Better: "The brief said the logo stays top left. It has moved. Put it back and check the brand guide for the rest."
  7. Usual: "You don't take feedback well." Better: "The summary note from last time wasn't applied here. Which part was unclear?"
  8. Usual: "This is sloppy." Better: "Three links in the report open the wrong page. Click every link before sending."
  9. Usual: "You're not a team player." Better: "Sam asked for the data Tuesday and got it Friday. When you can't make a date, say so on the day."
  10. Usual: "Your work isn't up to standard." Better: "Of the five checks in the brief, this meets two. Here are the three missing ones."

The difference

The usual versions describe a person and leave them guessing. The better versions describe the work, say why it matters, and name the next step. Same honesty. Only one of them changes the next piece of work.

How M-Tracker helps

Where M-Tracker fits

M-Tracker writes feedback in the second style every time. When work is sent, it is compared with the task's brief and the person gets one plain paragraph: what works, what is missing, what to change. Never about the person. The person sees it first and fixes it, so by the time a manager looks, most of the "usual" comments have nothing left to attach to.

FAQ

Questions people ask

Is it ever right to comment on attitude?

When it shows up in the work, describe the work. "Three missed dates without warning" is observable. "Bad attitude" is not.

Should negative feedback be in writing?

The what and the do, yes, so they can be re-read. The conversation, in person or on a call.

How negative is too negative?

Any comment you could not point at a piece of work to support.
