Capacity and delegation  ·  3 min read

Delegating steps means "do A, then B, then C." Delegating outcomes means "here is what good looks like, here are the limits, you decide how." Outcome delegation frees your time, grows people, and often gets better results. Use steps only for new people or work where the process itself matters.

Steps vs outcomes

Steps:

"Email the five venues on this list. Ask about June 18–19. Get prices. Put them in a spreadsheet. Send it to me. I'll pick one."

Outcome:

"Book a venue for 14 people on June 18–19, within 90 minutes of the office, under $6,000 including lunch. You can choose. Check with me if it goes over budget."

The first keeps you in the loop for every decision. The second gets the job done.

Why steps feel safer, and are not

Steps feel safe because you control every move. But you become the bottleneck: every step waits for you. People stop thinking, because the thinking is yours. And if a step is wrong, they follow it anyway.

3Capacity and delegation

The four parts of an outcome

1. What good looks like. The result, with done checks.

2. Why it matters. So they can make smart trade-offs.

3. The limits. Budget, time, must-nots.

4. What they can decide. And what needs you.

When steps are right

  • Someone is brand new and needs to learn the basics.
  • The process is legally or safety critical.
  • There really is only one right way.

Even then, explain the outcome too. It helps people notice when a step does not fit.

Check the outcome, not the method

When the work comes back, review it against the done checks. If it meets them, it is done, however they got there.

Outcomes with a built-in check

In M-Tracker, the task brief holds the outcome and done checks, and the finished work gets a first review against them. You stay out of the steps and still see quality. No screenshots and no activity tracking.

What if they choose a way I would not?

If it meets the outcome and the limits, let it stand. Share your idea as an option for next time.

What if they need help?
