For five working days, write down what you did every 30 to 60 minutes, using four categories: focused work, meetings, communication and admin. At the end of the week, total each category. Compare it with what you think matters most. Pick one change for next week.
Why bother
Ask people where their time goes and they give a confident answer. Track it for a week and the answer usually changes. Meetings and messages take more than people think. Focused work takes less.

The four categories
- Focused work: the work only you can do, that needs thinking.
- Meetings: calls, stand-ups, one-on-ones.
- Messages: email, chat, comments.
- Admin: expenses, scheduling, tool updates, filing.
Keep it to four. More categories make logging slow, and you will stop.
How to log
Set a reminder every hour, or note it at natural breaks. Round to the nearest 15 minutes. Do not aim for perfect. A rough log you finish beats a perfect one you quit on Tuesday.
Reading the results
| Category | Many people find |
|---|---|
| Focused work | Less than they hoped |
| Meetings | More than they thought |
| Messages | Spread across the whole day |
| Admin | Small but constant |
Then look at the priorities line. If your top three got under a third of your week, that is the finding.
One change, not ten
Pick one:
- Block two focus mornings.
- Check messages three times a day, not all day.
- Drop or shorten one recurring meeting.
- Batch admin into one hour on Friday.
Try it for a week, then audit again.
