Rework and work quality  ·  3 min read

Reviews take an hour when you read every word with no list in hand. Make them take ten minutes. Read the brief first. Check the three things that matter most. Stop when you find a big problem. And let the person, or a first review, catch the small stuff before it reaches you.

Three layers of review: self-check, tool check, manager review1. The person checksRe-reads the request. Runs ashort pre-send checklist.Catches: obvious misses, rushed sends2. A tool checksWork Check compares the workwith the request in seconds.Catches: missing parts, unanswered asks3. You reviewOnly what gets through.Judgment, tone, priorities.Catches: the things only amanager seesWork that reaches layer 3 has already passed two checks. Your pile is smaller and your reviews are shorter.
Your review should be the last layer, not the only one.
1Rework and work quality

Why reviews take so long

  • You are reading to find out what the work was supposed to be.
  • You fix typos and wording as you go.
  • You find a big problem on page 4 after polishing pages 1 to 3.
  • You write long notes because there is no shared language for what is wrong.
2Rework and work quality

The 10-minute method

Minute 0–1: Read the brief, not the work. What was the result? Who is it for? What must it include? If there is no brief, that is your first note.

Minute 1–4: Check the big three.

  1. Does it answer the brief?
  2. Is it right for the reader?
  3. Are the facts and numbers correct?

Stop if any of the three fails. Send it back with that one note. Do not polish work that is going to change.

Minute 4–8: Skim for anything risky. Promises, prices, names, legal lines, anything a client could quote back.

Minute 8–10: Write the note. What works, the changes in order, and what happens next.

3Rework and work quality

Stop editing, start pointing

Rewriting someone's sentences feels quick, but it is slow. You do their work, they learn nothing, and you will do it again next week. Point instead: "Paragraph 2 is for experts; the reader is new. Simplify."

4Rework and work quality

Push the small stuff upstream

Typos, missing sections and broken links should not reach you. Two ways to stop them:

  • Ask people to check their work against the brief before sending.
  • Use a first review that does the check for them. The Work Check tool compares a draft with its brief in about a minute.
5Rework and work quality

Batch your reviews

Reviewing in two fixed slots a day beats reacting to every notification. Tell the team when the slots are. They plan around them, and you stop switching tasks every ten minutes.

When an hour is right

Some reviews deserve time: a big contract, a launch, someone's first piece of a new kind of work. Choose those on purpose. Most work does not need them.

FAQ

Questions people ask

What if the work is long, like a 30-page report?

Review the summary and one section deeply. If both are strong, skim the rest for risk.

What if I keep finding the same problem?

Add it to the brief template or the done checks. Then it stops reaching you.
