Decision matrix
List your options and what matters. Weight each thing. Score the options. See which one wins.
How to use it
- Add your options as columns. For example, Vendor A, Vendor B, Build it.
- Add what matters as rows. For example, cost, time to launch, fits our process.
- Give each row a weight from 0 to 5. Five means it matters most.
- Score each option 0 to 5 on each row.
- Read the weighted totals. Download a CSV to share.
How the score works
Each score is multiplied by the row's weight. Then the column is added up.
Example: cost has weight 5. Vendor A scores 4 on cost, so that is 20 points. Do the same for every row and add them. Vendor A gets 49, Vendor B 39, Build it 29.
Is the answer solid?
Under the result, the tool tells you if the winner is stable. It tries moving each weight up or down by one. If none of those small changes swaps the winner, the decision is solid.
If one small change flips it, the options are close. That is useful to know. Spend your time on the one row that decides it, not on the whole table.
Tips for a fair matrix
- Agree the weights before scoring. Otherwise people bend the weights toward the option they already like.
- Keep it to five or six rows. More rows make every option look the same.
- Write down why. A score with a reason is easy to revisit later.

Questions people ask
What is a Pugh matrix?
A similar method that compares options against one baseline. A weighted decision matrix scores each option on its own.
Can I use decimals?
Use whole numbers from 0 to 5. They keep the scoring honest.
Is it stored?
No. Download the CSV before you leave.
