Status and reporting  ·  2 min read

Some work leaves nothing to show: research, planning, cleaning up data, preventing problems. Make it visible by reporting what it produced, not what it took. Report findings, decisions enabled, options ruled out, problems prevented, and the next milestone with a date.

What counts as invisible work

  • Research and discovery.
  • Planning and coordination.
  • Fixing data, processes or tech debt.
  • Preventing problems that never happen.
  • Helping teammates.

None of it ships a feature or a page. All of it matters.

2Status and reporting

Five things you can report

1. Findings. "Interviewed 8 customers. 6 stall at the import step. Top reason: CSV format errors."

2. Decisions enabled. "With this, we can choose between fixing the importer or writing a guide."

3. Options ruled out. "Ruled out building our own scheduler: 3 months of work, and two tools do it."

4. Problems prevented. "Found and fixed duplicate customer records before the June billing run. Would have double-charged 41 customers."

5. The next milestone, with a date. "Recommendation to Dana by June 12."

3Status and reporting

Break it into milestones

"Research the market" has no middle. Split it:

  1. Interview list ready.
  2. 8 interviews done.
  3. Findings summary shared.
  4. Recommendation made.

Each is a visible step you can report.

4Status and reporting

Before and after

Before: "Still working on the data cleanup."

After: "Data cleanup: 3 of 5 tables done. Removed 1,240 duplicate contacts. The billing table is next, needed before the July 1 run. On track."

5Status and reporting

Put a number on prevention

Prevented problems are the hardest to see. Estimate the cost if they had happened: "Would have double-charged 41 customers, about $3,200 in refunds and 41 support tickets."

Make invisible work visible

In M-Tracker, research and cleanup can be tasks with briefs, milestones and links to goals, just like visible work. Time spent on them shows up by goal, so the effort is seen. No screenshots and no activity tracking.
