Screen against the order's must-haves first, and only the must-haves. Three hundred applications against three must-haves takes an afternoon and leaves maybe thirty. Then read those thirty for evidence, not claims, and you have a shortlist of five. Everything else, the nice-to-haves and the gut feel, comes after the must-haves, never before. And tell the people who did not make it, in one line.

Three must-haves turn three hundred applications into thirty.
1Staffing and recruiting

Why it feels impossible

Tech roles and remote roles now draw hundreds of applications in days. Many are polished by AI. Many are from people nowhere near the requirements. Reading each one fully takes a week you do not have, so the pile sits, and the good candidates in it take other jobs.

The fix is not reading faster. It is deciding what you are reading for before you start.

2Staffing and recruiting

Pass one: must-haves only

Take the three must-haves from the written order. Not the whole job description. The three things the client said they would not hire without. "Has shipped a payments feature. Can work US hours. Legally able to work here."

Go through the pile looking for only those three. Yes or no. Do not read the rest of the resume. Do not get interested. A resume that fails one must-have goes in the "not this role" pile, however impressive it is.

Three hundred becomes thirty in an afternoon.

3Staffing and recruiting

Pass two: evidence, not claims

Now read the thirty properly, with one question: where is the proof? "Led payments integration" is a claim. "Shipped Stripe billing for 40,000 users in 2024" is evidence. Rank the thirty by how much evidence they show for the three must-haves.

Thirty becomes ten. Screen the ten on the phone, asking for the numbers and dates behind each claim. Ten becomes five. That is your shortlist.

4Staffing and recruiting

Tell the rest

A one-line note to the 295 who did not make it costs ten minutes with a template and saves your name. "Thank you for applying. We've moved ahead with candidates closer to the must-haves for this role." Candidates remember who replied.

5Staffing and recruiting

Write the standard down so it repeats

If this role is ongoing, keep the three must-haves and the evidence that worked. The next 300 applications get the same two passes, by any recruiter, in the same afternoon.

How M-Tracker helps

Where M-Tracker fits

The two passes depend on the must-haves being written down. In M-Tracker, the order is the brief with its must-haves, and each candidate summary is checked against it before the client sees it, with a plain-words note on what is proven and what is missing. The shortlist that reaches the client answers the order, line by line.

FAQ

Questions people ask

Should I use knockout questions in the application form?

Yes, for the must-haves that are yes-or-no: work authorization, location, a required license. They do pass one for you.

What about great candidates who fail one must-have?

Keep them for another role, and tell them so. For this role, the client's must-have stands.

Can AI do pass one?

It can sort by keywords, which is close. It cannot tell a claim from evidence, which is pass two. Use it for the first and do the second yourself.
