A task that rolls over three weeks in a row is telling you something. Ask four questions: Does it still matter? Is it clear what done looks like? Is it too big? Is it really mine? Then do one of four things: do it now, shrink it, hand it off, or delete it.
Why tasks roll over
- They are not important. Something always beats them.
- They are unclear. "Look into pricing" has no first step.
- They are too big. "Redo the website" never fits in a day.
- They are not yours. You are waiting on someone, or someone else should do it.
The four questions
1. If I never did this, what would happen in three months? If the answer is "nothing much," delete it.
2. Do I know what done looks like? If not, write a one-line brief, or delete it.
3. Can I finish it in one sitting? If not, find the first piece that fits in an hour.
4. Is it really mine? If someone else should do it, hand it over with a brief.
The four outcomes
| Outcome | When |
|---|---|
| Do it now | It matters and it is small. Do it today, first thing. |
| Shrink it | It matters but it is big or vague. Replace it with the first small step. |
| Hand it off | It matters but not to you, or someone else is better placed. |
| Delete it | It does not matter enough. Let it go. |
Deleting is fine
Deleting a task is a decision, not a failure. If it truly matters, it will come back with a reason and a deadline. A long list of old tasks costs you attention every time you look at it.
Run a weekly sweep
Every Friday, look at anything that rolled over twice. Apply the four questions. Ten minutes. Your list stays honest.
Sort the rest
For the tasks that stay, the free Eisenhower matrix sorts them into do now, schedule, delegate and drop.
See what keeps slipping
