Most hour-long meetings are about 25 minutes of real decisions and 35 of updates, repeats and drift. Move updates to writing before the meeting. Send a pre-read. Write each agenda item as a question with a time. End with owners. You keep the decisions and lose the waste.
Where the 60 minutes go
Watch a typical weekly meeting and time it:
| Part | Minutes |
|---|---|
| Waiting for people, small talk | 5 |
| Round-robin updates | 25 |
| Real discussion and decisions | 20 |
| Drift, repeats, side topics | 8 |
| Wrapping up | 2 |
Keep the 20 of decisions. Most of the rest can go.
Step 1: Move updates to writing
Ask everyone to post a four-line update by the end of the day before: blocked, need, done, next. Read them before the meeting. Only discuss the "blocked" and "need" lines.
That alone saves 20 minutes.
Step 2: Write each item as a question
Not "Pricing page." Write "Do we delay the pricing page launch a week?" A question has an end: an answer.
Step 3: Put a time on each item
0:00 Goal of the meeting (1 min)0:01 Delay the launch a week? (8 min) · Sam0:09 Who writes the launch email? (5 min) · Dana0:14 Problems from the written updates (8 min)0:22 Owners and dates (3 min)
The meeting agenda generator builds a timed agenda for you.
Step 4: Start on time, with a pre-read
Start at the minute, even if someone is late. Send anything people need to read a day before. Do not present slides people could have read.
Step 5: End with owners
The last three minutes: read every action out loud with its owner and date.
Step 6: Invite fewer people
Anyone who only needs the outcome can read the notes. Fewer people means fewer side topics.
What it saves
Eight people, cut from 60 to 25 minutes, every week, is about 4.7 hours of people's time a week, or over 240 hours a year. The meeting cost calculator shows the money.
Keep the meeting for decisions
M-Tracker shows what each person finished and what is waiting for review, from the work itself, so the update round has nothing left to cover. Meeting time also shows up separately from task time when you connect Google Calendar. No screenshots and no activity tracking.
Where M-Tracker fits

Questions people ask
What if people do not read the updates?
Start the meeting by asking about one specific line in someone's update. People read them after that.
Can a 25-minute meeting handle a big decision?
Give a big decision its own meeting, with a pre-read.
