Staffing and recruiting  ·  3 min read

Stop trying to make them work harder and start making it possible to work well. The sales bell, the leaderboard and the Friday pizza have never made a recruiter better at reading a job order. What does: feedback the same day on the work, including the good work; orders that come in clean; a process that does not make them wait; a split that moves with results; and being measured on placements that stick instead of calls. People work hard for a desk where good work is noticed and nothing gets in its way.

Feedback people can act on has three parts: what, why, doWHATPoint at it.“The price change is inparagraph four.”WHYOne reason.“The client reads the firsttwo lines.”DOThe change.“Move it to the firstsentence.”Delete: “Not quite there.” “Tone feels off.” “You always rush these.” “Take another pass.”
Noticing good work, specifically and quickly, is the motivator nobody budgets for.
1Staffing and recruiting

Things that have never worked

The sales bell. Rings for a placement. Motivates the person ringing it for an afternoon. Teaches everyone else that volume is the point.

The leaderboard. Motivates the top two. Demotivates the other eight, who learn their work is invisible unless it is first.

The pizza. Friday, 12:30. Nice. Nobody read an order more carefully because of it.

The speech. "We need everyone to step up." Everyone was already stepping. They did not know toward what.

The activity target. Fifty calls a day. Produces fifty calls a day and the mouse wiggler.

None of these are bad things to have. None of them are motivation. They are noise around a desk where nobody has said what good looks like.

What actually works

1. Notice good work, specifically, the same day. "The line about the cold-storage lead was exactly what that client needed." Ten seconds. The recruiter does it again tomorrow. This is the one that costs nothing and almost nobody does.

2. Give clean orders. A recruiter who starts from a written five-line order can do good work. One who starts from "a couple of forklift people" cannot, however motivated.

3. Get out of the way. A submittal that waits a day for a look is a recruiter learning that speed does not matter. Check it fast, in plain words, and let them send it.

4. Measure what they are proud of. First submittals accepted. Placements that stick. Clients who reorder. A recruiter will work hard for a number that means "I did this right."

5. Keep the money promises. The split moves when the results do, on the date you said.

3Staffing and recruiting

Why "harder" is the wrong word

Most recruiters are already working hard. They are working hard on orders that were never clear, submittals that come back, and candidates who had to be found twice. Remove the rework and the same effort produces twice the placements. That looks like motivation from the outside. It is just less waste.

How M-Tracker helps

Where M-Tracker fits

M-Tracker is the fast feedback and the getting out of the way. Each submittal and confirmation is read against the written order before the manager or client sees it, with a plain-words note on what matches and what is missing, so the recruiter hears about good work and gaps the same hour and sends without waiting. No leaderboard, no activity scores. The desk gets quieter and the placements go up.

FAQ

Questions people ask

Do bonuses work?

For a quarter. A bonus for placements that stick works better than one for volume, and a split that moves with results works better than either.

What about recognition in team meetings?

Good, if it is specific. "Dana's submittal answered all five must-haves in three lines" teaches the room. "Great month, Dana" does not.

How do I motivate a recruiter who has gone quiet?

Look at their work together. Quiet usually means the feedback stopped or the load is wrong.
