A fair review is built from real work, not memory. Gather three to six pieces the person delivered this period. For each, note what it shows: a strength, a gap, growth. Write the review from those examples. Each point names the work, says what was good or what to change, and why it matters.

Feedback people can act on has three parts: what, why, doWHATPoint at it.“The price change is inparagraph four.”WHYOne reason.“The client reads the firsttwo lines.”DOThe change.“Move it to the firstsentence.”Delete: “Not quite there.” “Tone feels off.” “You always rush these.” “Take another pass.”
Every point in the review should name a piece of work.

Why memory makes bad reviews

  • Recency bias. The last month counts most.
  • Halo effect. One great project colors everything.
  • Proximity bias. People you see more get rated higher.
  • Vague language. "Great attitude" helps nobody.

Working from the work fixes all four.

Step 1: Gather the work

Pick three to six pieces from across the period: projects, reports, launches, fixes. Include one that went well and one that did not.

3People and HR

Step 2: Note what each one shows

WorkWhat it shows
Pricing handout (approved first time)Checks numbers with finance before sending
Q2 client report (came back twice)Summaries bury the main point
Onboarding emails (setup +8 points)Strong writing, tests ideas

Step 3: Find the patterns

Two or three strengths. One or two growth areas. A pattern needs at least two examples.

Step 4: Write each point

Formula: the work + what was good or what to change + why it matters.

"The pricing handout was approved first time because you checked the numbers with finance before sending. That saved a round and built trust with sales."

"Two client reports came back because the main point was on page 2. Clients read the first lines. Next period, lead with the status."

Step 5: Set next goals

Two or three, linked to team goals, each with how you will both know it happened.

Step 6: Read it as them

Would they recognize every example? Is anything a surprise? Surprises mean feedback was too slow during the year.
